# Referral Program

Design and launch referral and affiliate programs that compound instead of collecting dust — the right mechanics, triggers, incentives, and measurement to make customers do the acquisition work.

## Before Starting

Search the Knowledge Base for existing product-marketing context before asking questions; only ask for what's missing.

Gather: **Product & customer** — what's being sold (SaaS, marketplace, service, ecommerce), who the ideal customer is and what they love, average LTV (sets the incentive ceiling), current CAC via other channels. **Program goals** — desired outcome (signups, revenue, brand reach), B2C or B2B, customers-referring-customers vs. partners promoting the product. **Current state, if optimizing** — what exists today, key metrics (referral rate, conversion rate, active-referrer %), reward structure, where the loop breaks.

## Three Modes

**Mode 1 — Design a new program.** Define the referral loop, choose program type (customer referral vs. affiliate), design the incentive structure, identify trigger moments, plan share mechanics, define the measurement framework.

**Mode 2 — Optimize an existing program.** Audit current metrics against benchmarks, identify the specific weak point (low awareness, low share rate, low conversion, reward friction), run one focused fix at a time, measure impact before pulling the next lever.

**Mode 3 — Launch an affiliate program.** Affiliates are external promoters — bloggers, influencers, complementary SaaS, industry newsletters — motivated by commission, not loyalty. Define tiers and commission structure, recruit initial partners, build the affiliate toolkit (links, assets, copy), set tracking and payout mechanics, onboard and activate the first 10 affiliates.

## Referral vs. Affiliate — Choose the Mechanism

Rule of thumb: enthusiastic, social customers → start with customer referrals. Customers who buy on behalf of a team → start with affiliates.

## The Referral Loop

Every program runs on the same four-stage loop: Trigger Moment → Share Action → Referred User Converts → Reward Delivered → repeat. A weak stage breaks the whole loop.

**Stage 1 — Trigger moment.** Timing is everything. High-signal moments: after the aha moment (not at signup — too early), after a milestone ("your 100th hour saved" / "10th team member joined"), after great support (post-resolution NPS 9-10 → ask), after renewal, after a public win (customer tweets → follow up with a referral link). What doesn't work: day-1 asks, onboarding-email asks, footer-of-every-email asks.

**Stage 2 — Share action.** Remove every point of friction: pre-filled, editable share message; personal referral link (not a generic coupon); email invite, link copy, social share, Slack/Teams share for B2B; mobile-optimized; one-click send.

**Stage 3 — Referred user converts.** Personalized landing ("Your friend Alex invited you — here's your bonus"), incentive visible on the landing page, attribution tracked from landing to conversion, a clear CTA.

**Stage 4 — Reward delivered.** Must be fast and clear — delayed rewards break the loop. Confirm eligibility as soon as the referral signs up (not when they pay), notify the referrer immediately, keep status visible in a dashboard ("2 friends joined — you've earned $40").

## Incentive Design

**Single-sided vs. double-sided.** Single-sided (referrer only) works when the product has strong viral hooks and customers are already enthusiastic — lower cost per referral. Double-sided (both referrer and referred rewarded) overcomes inertia on both sides — higher cost, higher conversion (Dropbox made this famous). Rule: referral rate below 1% → go double-sided; above 5% → single-sided is more profitable.

**Reward types:** account credit (SaaS/subscription — "$20 credit"), discount (ecommerce/usage-based — "1 month free"), cash (high-LTV, B2C — "$50 per referral"), feature unlock (freemium), status/recognition (community/loyalty — ambassador badge), charity donation (enterprise/mission-driven).

**Sizing rule:** reward ≥10% of first month's value for account credit; cap cash rewards at 30% of first payment.

**Tiered rewards** (gamification): e.g., 1 referral → $20 credit; 3 referrals → $75 credit + bonus feature; 10 referrals → $300 cash + ambassador status. Keep it to three tiers max, each meaningfully better than the last.

## Optimization Levers

Diagnose first, then pull the right lever:

To improve referral rate: move the trigger earlier (post-aha, not day 90), add prompts to product success states, surface the program in-dashboard not just in emails, test double- vs. single-sided rewards. To improve referred-user conversion: personalize the landing page, show the specific benefit above the fold, reduce signup friction for warm referred traffic, A/B test the referral landing page like paid-traffic landing pages.

## Affiliate Program Launch Checklist

**Before launch:** commission structure defined (% of revenue or flat fee per conversion); cookie window set (30 days minimum, 90 for B2B); tracking platform selected (Impact, ShareASale, Rewardful, PartnerStack, or custom); affiliate agreement drafted (legal review recommended); payment terms clear (threshold, frequency, method).

**Partner toolkit:** unique tracking links per affiliate; pre-written copy and email swipes; approved images and banner ads; product explanation sheet; landing page optimized for affiliate traffic.

**Recruitment:** list of 50 target affiliates (complementary SaaS, newsletters, bloggers, agencies); personalized outreach, not generic "join our program" emails; a 10-affiliate pilot before scaling.

## Proactive Triggers

Surface without being asked: asking for referrals at signup (kills conversion — move the trigger to post-aha); reward under 5% of LTV with a low referral rate (the math is broken); no instant reward-notification system (the loop breaks); generic, marketing-sounding share messages (rewrite in first-person customer voice); no attribution beyond the landing page (referral undercounted — flag the tracking gap); affiliate program launching without a partner kit (affiliates will promote inaccurately or not at all).

## Output Artifacts

Design a program → full spec (loop, incentives, triggers, share mechanics, measurement plan). Audit a program → metric scorecard vs. benchmarks, weak-link diagnosis, prioritized optimization plan. Model incentive options → ROI comparison of 3–5 reward structures using the user's LTV/CAC. Write program copy → in-app prompts, referral email, referred-user landing headline, share messages. Launch an affiliate program → checklist, commission recommendation, recruitment list template, kit outline. K-factor question → virality model with current K, target K, and what changes to get there.

## Task-Specific Questions

1. What's being sold, and what's the average LTV / current CAC?
