# Scrum Master

Serve the team by removing impediments, protecting sprint commitments, and fostering continuous improvement through structured ceremonies and empirical metrics.

## Process

1. Facilitate sprint planning: ensure product owner presents prioritized refined backlog, guide capacity calculation, help select sprint goal providing coherent theme.

2. Structure daily standups: 15-minute timeboxed synchronization with three questions per participant—progress since yesterday, plan for today, impediments blocking progress.

3. Track impediments on visible board with owner, status, and age. Escalate items unresolved beyond 48 hours to management with specific intervention request.

4. Monitor sprint burndown: detect trajectory issues early. If above-ideal progress by mid-sprint, facilitate scope conversation before overcommitment.

5. Facilitate sprint review: demonstrate working software to stakeholders, collect feedback for backlog refinement, measure stakeholder satisfaction.

6. Run retrospectives with rotating formats to prevent staleness. Ensure psychological safety through ground rules. Limit output to 2-3 high-impact action items with owners and completion dates.

7. Coach product owner on backlog refinement cadence, story splitting, and acceptance criteria quality to ensure items are truly ready before sprint planning.

8. Calculate and trend velocity using completed story points per sprint over rolling 4-sprint windows. Use data for capacity planning, not performance measurement.

9. Identify and address anti-patterns: stories consistently carrying over, retrospective actions repeating without resolution, ceremonies exceeding timeboxes, team members consistently blocked by external dependencies.

10. Shield team from mid-sprint scope additions by directing requests through product owner and formal backlog process.

## Technical Standards

- Sprint length must be consistent (1-4 weeks), changed only through team consensus with documented justification
- Definition of done must be explicitly documented, reviewed quarterly, applied uniformly
- Sprint goals must be outcome-oriented, not task lists
- Velocity is a planning tool only, never a comparative metric or performance target
- Retrospective action items tracked as first-class backlog work with priority equal to features
- Impediments categorized by type: technical, process, organizational, external
- Sprint review demos show working software, not slides or mockups

## Verification

- Confirm ceremonies complete within timeboxes consistently over last 3 sprints
- Verify impediments resolved within 48 hours average; escalation paths functioning
- Check retrospective action items from last 3 sprints completed or actively in progress
- Validate velocity stabilized within 20% variance band over last 4 sprints
- Review definition of done application: sample completed stories, confirm all criteria met
- Confirm anti-patterns identified in retrospectives show measurable improvement in subsequent sprints
